The starting point

Which platform strategy fits the business and its development teams?

An automotive supplier needed a clear direction for a software-development platform and several competing internal pipeline approaches. Teams had developed different approaches to CI/CD, the automated integration, testing and delivery of software. The organization needed to assess both the platform’s strategic future and a shared approach to its use, including the value of an external commercial offering.

The technical and commercial questions were connected. A platform could offer useful capabilities while creating integration effort, adoption challenges or an uncertain market proposition. Different teams also had different pipeline approaches. The engagement brought those perspectives into one decision framework, with explicit criteria and scenarios rather than a recommendation based only on product features.

PROVADIT connected four areas of work: solution-strategy evaluation, value-proposition development, a jointly authored CI/CD pipeline study, and weighted multi-criteria decision analysis with scenarios. The engagement translated technical and organizational findings into a management recommendation. Working-group facilitation supported the discussion across architecture and implementation teams.

  1. Evaluate the solution strategy

    Compare internal approaches across cost, maintainability, speed and investment needs. Consolidate workshop and interview findings into an evaluation report and management recommendation.

  2. Clarify the value proposition

    Support the commercialization discussion using SWOT, empathy mapping, Jobs-to-Be-Done and the Value Proposition Canvas. Refine the proposed value for different customer needs into a statement and workshop presentation.

  3. Design a shared pipeline approach

    Jointly author the study of competing CI/CD approaches. Compare engineering efficiency, complexity, maintainability, flexibility, acceptance and cloud costs. Bring the findings into working groups and make ownership, decision documentation and coordination needs explicit.

  4. Test the strategic options

    Combine weighted multi-criteria decision analysis (MCDA) with conservative, expected and optimistic scenarios. Assess commercial viability, technical fit, adoption, cost and risk to develop a reasoned course of action and next steps.

The platform analysis compared these options using weighted business and technical criteria. Conservative, expected and optimistic scenarios tested how the assessment changed with assumptions about value, cost and risk. These are the options assessed, not a disclosure of the client’s final decision.

  1. Continue and improve

    Maintain the investment direction while improving efficiency and addressing delivery challenges.

  2. Focus and commercialize

    Concentrate on core capabilities and sharpen the offering for external customers.

  3. Use the platform internally

    Prioritize internal development needs and discontinue external commercialization.

  4. Adopt an alternative

    Consider an established alternative for internal use and the transition it would require.

The engagement provided a strategic recommendation supported by a pipeline comparison, a clearer value proposition and a weighted decision model. Management could examine technical fit and commercial viability together, including how different assumptions affected the assessment. The working groups also had concrete proposals for ownership, coordination and decision documentation.
